polo 1.2 12v timing chain

Hi, i have just fitted a new timing chain, and am looking for some advice, the chin was quite tight, then i torqued it up, 50nm, them 90 degrees on the cam bolts, the chain went a little slack, this engine ASQ was the only engine that they fitted a chain guide, in between the two cam sprockets, so i put the guide back on, it took up the little slack perfect, so, after i done all my checks, i thought i'd take out the locking kit, and turn her over by hand, and now, the chain seems very tight, even with the top chain guide taken out, any ideas?? it has about 3mm play if that..thanks
